Two months ago, I saw a regulated enterprise roll out AI into production. Everything passed UAT. Pen tests came back clean. The agents were orchestrating beautifully. Forty-eight hours later, compliance flagged a critical breach risk. 👉 The AI agents could see and act on data that no human in the org had clearance for. 👉 Actions were being logged but the logs weren’t tied to a named human identity, only to the agent. 👉 None of this was caught in testing because the agents “just used the existing APIs” and those APIs assumed human-only callers. As an observer, that incident taught me a hard truth: most governance models break the moment agents get involved. Here’s what I’ve learned to incorporate into designs going forward: • 𝗜𝗱𝗲𝗻𝘁𝗶𝘁𝘆 𝗰𝗵𝗮𝗶𝗻𝗶𝗻𝗴: Every agent action had to carry the originating user’s identity through the full request lifecycle. • 𝗗𝘆𝗻𝗮𝗺𝗶𝗰 𝗔𝗕𝗔𝗖: We replaced static role checks with real-time attribute evaluation on location, request type, and sensitivity tier. • 𝗜𝗻𝗱𝗲𝗽𝗲𝗻𝗱𝗲𝗻𝘁 𝗮𝘂𝗱𝗶𝘁 𝗹𝗼𝗴𝗴𝗶𝗻𝗴: All agent-initiated actions were duplicated into a compliance-only log stream, isolated from the main system. • 𝗭𝗲𝗿𝗼-𝘁𝗿𝘂𝘀𝘁 𝗲𝗻𝗳𝗼𝗿𝗰𝗲𝗺𝗲𝗻𝘁: Every request, human or agent, had to be verified in context, even if it came from “trusted” services. The problem wasn’t the tech. It was the assumption that AI agents are “just another integration consumer.” They’re not. ✅ Agents act autonomously. ✅ They can make complex, multi-system calls without human review. ✅ They expose hidden gaps in governance models designed for human users. If you’re in a regulated industry, treat agent onboarding like you would a new business unit with privileged access. That means: 1. Define a separate agent trust boundary in your architecture. 2. Require identity propagation on every action. 3. Apply least-privilege principles at the API contract level. 4. Keep an isolated, compliance-grade audit trail for all agent workflows. Sam Altman recently said he's surprised how much people trust AI. He's right—most AI systems don't deserve your trust. But the skepticism, although valid, prevents AI adoption, particularly with critical systems. In high-stakes environments like healthcare, trust can be life or death. So, as I've been building an AI health-tech startup, Amigo, my team has been obsessing over the question, "What does trust in AI actually mean?" And we've landed on a very clear answer: Trust is the confidence that an AI system will reliably act in alignment with an organization's goals, values, and priorities. That confidence rests on 3 non-negotiable pillars: 1. Controllability Like a GPS that lets you choose your route, you need to train, adjust, and intervene. Think guard rails that keep AI within acceptable boundaries—especially critical when lives are at stake. If you can't control it, you can't trust it. This means having full power to modify behavior, set boundaries, and step in when needed. 2. Continuous Alignment Your AI must evolve with your changing priorities. In healthcare, this means adapting to new protocols, regulations, and patient needs while maintaining unwavering accuracy. The system has to consistently do what you want it to do and say—exactly when you want it to. That means the AI needs to improve continuously to stay aligned with your POV and standards around right versus wrong. 3. Observability Most AI systems are black boxes. You have no idea what's happening inside, so how can you monitor the system? Trust requires transparency. Do you trust AI to do your UX research? I didn't - until I heard this from Kyle Soucy, a researcher with 25+ years of experience: "Sometimes it will make up a name of a participant I never even had. That's scary. That's very scary." Kyle was skeptical of AI tools at first. Now she uses them strategically, with strict guardrails that separate quality research from hallucinated nonsense. Here's what I learned from our conversation: 1️⃣ AI is your eager intern, not your replacement It excels at grunt work like creating analysis grids and organizing transcripts. But the heavy lifting, like deciding what goes in your persona, defining journey stages, interpreting what insights actually mean, that's still on you. 2️⃣ Prompt like a researcher, not like a casual user Don't just say "create a persona." Define every element you want included. Kyle even defines terms like "affinity" and "jobs to be done" in her prompts because "even we as UX researchers don't agree on that." 3️⃣ Trust, but verify (aggressively) Ask AI to cite 3 specific participant observations that support each insight. Why three? "If you ask for more than one, it's harder for it to lie." Also try: "Show your reasoning step by step" and "What quotes or behaviors support this?" 4️⃣ Give AI permission to say "I don't know" Instruct it to label assumptions and distinguish them from data-driven insights. LLMs are made to make predictions.They'll fill in gaps unless you explicitly tell them not to. 5️⃣ Know your data better than the AI does There's no shortcut here. You need to read your transcripts and notes to catch when AI gets vague, obvious, or too polished. Red flag: insights that could apply to ANY product, not YOUR specific users. The Bottom Line: AI can help you see the forest for the trees, but it can't replace the human ability to sense when someone pauses too long, when body language contradicts words, or when there's deeper meaning behind what users say versus what they do. Here are 𝐟𝐢𝐯𝐞 𝐮𝐧𝐬𝐞𝐱𝐲 𝐛𝐮𝐭 𝐜𝐫𝐢𝐭𝐢𝐜𝐚𝐥 𝐝𝐚𝐭𝐚 𝐭𝐡𝐢𝐧𝐠𝐬 you need to get right before your analytics agent touches real customer data in databases, warehouses, and business apps. Most teams start with the same assumptions: give the agent read-only database access, put a thin API in front of it, rely on RBAC or row-level security, and figure out monitoring later if something breaks. These approaches feel safe because they’ve worked for humans and services -but they weren’t designed for autonomous systems that explore, retry, and operate at scale. A few core things to consider: 1. 𝐈𝐬𝐨𝐥𝐚𝐭𝐢𝐨𝐧, 𝐧𝐨𝐭 𝐣𝐮𝐬𝐭 𝐩𝐞𝐫𝐦𝐢𝐬𝐬𝐢𝐨𝐧𝐬 Agents shouldn’t see raw tables. They need sandboxed, pre-defined views that already encode some level of joins, filters, and business logic. Safety has to exist before the query runs. 2. 𝐀𝐠𝐞𝐧𝐭-𝐚𝐰𝐚𝐫𝐞 𝐚𝐜𝐜𝐞𝐬𝐬 𝐦𝐨𝐝𝐞𝐥𝐬 Human IAM assumes intent. Agents don’t have intent—they explore. Access needs hard boundaries: what can be queried, how often, with which parameters, and at what cost. 3. 𝐃𝐞𝐭𝐞𝐫𝐦𝐢𝐧𝐢𝐬𝐭𝐢𝐜 𝐢𝐧𝐭𝐞𝐫𝐟𝐚𝐜𝐞𝐬 𝐨𝐯𝐞𝐫 𝐟𝐫𝐞𝐞-𝐟𝐨𝐫𝐦 𝐪𝐮𝐞𝐫𝐲𝐢𝐧𝐠 Unbounded SQL is a footgun. Structured tools with defined inputs reduce prompt injection, data leakage, and accidental over-querying. 4. 𝐂𝐫𝐨𝐬𝐬-𝐬𝐲𝐬𝐭𝐞𝐦 𝐜𝐨𝐧𝐭𝐞𝐱𝐭 Most real questions span CRM + product + billing + support. Teams either overexpose everything or duplicate logic in brittle APIs. Neither scales. 5. 𝐎𝐛𝐬𝐞𝐫𝐯𝐚𝐛𝐢𝐥𝐢𝐭𝐲 𝐚𝐬 𝐚 𝐟𝐢𝐫𝐬𝐭-𝐜𝐥𝐚𝐬𝐬 𝐫𝐞𝐪𝐮𝐢𝐫𝐞𝐦𝐞𝐧𝐭 You need to know what agents queried, what they returned, how long it took, and how much it cost -per agent, per workflow. Post-hoc logs aren’t enough. The biggest mistake I see teams make is treating security as an afterthought. Once your first agent is live, it’s already too late to bolt it on. This isn’t about trusting models to behave. 🔥 Do We Really Get XAI - Why “responsible AI” deserves more scrutiny 📍ChatbotLLM providers grow and ttract a large number of users. Their promises on responsible AI are significant. User trust is obviously sheerly unlimited. That raises the question how seriously providers embed ethical, societal, and governance safeguards. 🚨 The paper “Do Chatbots Walk the Talk of Responsible AI?” (Aaronson & Moreno, 2025) compares what major developers say publicly with what they do internally (docs) and how their models behave when asked directly. 🔍 The findings from the paper: 👉 Big gap between claims and practice: Across thousands of pages of technical docs, less than 0.5% mention concepts like human rights, democracy, or public interest. 👉 Safety ≠ Responsibility: Companies focus mainly on safety, privacy, and openness but rarely on accountability, fairness, or societal impact. 👉 Chatbots sound aligned, but their answers about “responsible AI” are high-level and generic, with few concrete links to real governance or design decisions. 👉 Inconsistent frameworks: Even among major vendors, definitions of “responsible AI” vary widely. 🔑 What this means for public administration & legal domains 👉 Do no rely on glossy “AI principles.” 👉 Check the facts: documentation, governance structures, data practices, evaluation methods. 👉 Build requirement checklists around rights, fairness, transparency, and accountability, not just “safety.” 👉 Look for standards (like the EU tries to set) and follow their implementation in practice 👉 be aware that trust in AI applications depends on promises on explainability and responsibility beeing met 🎯 Bottom line: Repsonsible AI (meeting legal , ethical and societal standards) is too important to fall for marketing promises, providors are to be measured on whether they actually implement it. 🔗 to the paper in the comments #artificialintelligence #responsible #law #trust #governance

Most enterprise AI projects do not fail because the model is bad. They fail because no one built the trust architecture around it. I mapped human trust in enterprise AI across four classic business frameworks. Here is what each one reveals that most teams completely miss: 🔷 PESTLE (Trust Context) External forces shape trust whether you plan for them or not. Regulations, audit requirements, liability exposure, carbon concerns. Most teams treat these as legal problems. ↳ They are actually trust design constraints. 🔷 Ansoff Matrix (Trust Strategy) Trust strategy is not one-size-fits-all. Existing AI with existing users needs confidence reinforcement. New users need progressive onboarding. New AI with new users sits in the High-Risk Trust Zone: mandatory human approval, limited autonomy. ↳ One approach across all four quadrants is exactly how adoption stalls. 🔷 Balanced Scorecard (Trust Metrics) Track escalation accuracy, override frequency, adoption vs. rejection rate, cost of AI errors. If none of these are on your dashboard, you are flying blind... ↳ You cannot improve what you are not measuring. 🔷 McKinsey 7S (Trust Alignment) The shared value that underpins everything: AI assists judgment. It does not replace it. ◆ Strategy: Trust-by-design, not blind automation. Automate first and trust collapses. ◆ Structure: Who can override the model? Who owns accountability when it fails? Without clear answers, human authority becomes fiction. ◆ Systems: Build confidence signals and escalation paths. The model must communicate uncertainty, not just output answers. ◆ Skills: Train reviewers to question outputs, not just approve them. Judgment is the skill, not execution... ◆ Style: Make it safe to override. If your culture punishes pushback on the model, you have built automated groupthink. ◆ Staff: Humans as decision partners, not rubber stamps. Strip away real agency and trust disappears fast. ◆ Shared Values: AI assists judgment. It does not replace it. Most organizations build the model first and design for trust second. Most teams assume better models = better insights. In production, that’s rarely true. What actually determines whether you get usable insight is architecture, specifically, how reliably signal moves from raw data → decision. If that breaks anywhere, even a “90% accurate” model can fail the business. A quick example Imagine a brand tracking sentiment around a product launch. A dashboard shows “90% positive sentiment.” Looks great until sales dip. What went wrong? Bot traffic inflated positivity Duplicate posts amplified a small vocal group Negative feedback was clustered in niche communities the model underweighted The model wasn’t “wrong.” The system feeding and interpreting it was. The reality: Enterprise analytics is a system, not a model It requires four tightly integrated layers: 1️⃣ Ingestion — Can you trust the data? De-duplication Bot filtering Cross-platform normalization Real-time resilience Business translation: If this layer fails, you’re making decisions on distorted reality. 2️⃣ Processing — Are you representing the problem correctly? Domain-aware entities Multi-label intent (not just “positive/negative”) Topic & network structure Business translation: This determines whether you see surface chatter or actual customer intent. 3️⃣ Intelligence — Are you measuring risk or just reporting metrics? Baselines & anomaly detection Signal-to-noise scoring Expected loss optimization Business translation: This is the difference between: “Sentiment dropped 5%” vs “There’s a high risk of churn in a key segment” 4️⃣ Operational — Does insight actually trigger action? CRM workflows Support routing Product feedback loops Executive alerts tied to impact Business translation: If insight doesn’t reach a decision-maker in time, it has zero value. The uncomfortable truth A 5% model improvement ≠ 5% better outcomes. But: Fixing ingestion can prevent bad decisions Fixing routing can unlock revenue Fixing feedback loops can change product direction Enterprise analytics isn’t about “smarter AI.” It’s about closed-loop systems where signal travels cleanly and quickly to action. For both builders and operators: 👉 Where does insight break in your stack, data quality, interpretation, or execution?
